Definitely a tight squeeze. Oddly the stem alignment is quite straight when setting the time, just had to push pretty good and risk popping the keyless when getting it in there. I am not a stickler for slow beat obviously.
Maybe try putting the stem back before tightening the case clamps?
Ruby case & dial, Slay hands, genuine glass. Managed to cram a 2824 in there after removing all the date bits.
This was intended to be a dry fit, but I rather like the NOS look.

Panerai here too. When I was buying my first "real watch" I made a point to check out all the major brands. My visit to the Panerai site lasted about two seconds accompanied by a brief expletive 🤢. Now my 009, 036, 040, and 212 reps are among my favorites.
I feel the same about reps, especially the ones I put together. Unfortunately, the days of mint $500 maxi and white Sea Dweller dials seem long gone.
I have quite a few vintage gen pieces now that I really enjoy.
I do find that the current hot watches are actually killing my interest in collecting. When a hot mess like the PP Nautilus is Instagram’s most desirable watch, something has gone seriously wrong.
The best TRLs are replicated 1:1 using an original. The factory can’t just buy the sticker though. They need the whole watch to really see how it’s on there.
